what was bleeding

Counterhouse was pre-launch. A founder, a tailor in Tirupur, a deck, and a 60-day runway to first revenue. No brand voice, no site, no paid account, no email list. They'd hired two other agencies and fired both before month two.

months 0–3

the build

Months 0-3 was the whole launch. Brand book, Shopify build, twelve creative concepts shot in two days, the meta account from scratch, the first three Klaviyo flows. We launched in week ten with eight SKUs and a waiting list of 1,900.

months 3–12

the run

Months 3-10 we ran paid, lifecycle, and the founder's brand voice on every PDP. GMV hit ₹1.2cr by month seven. Repeat rate stabilized at 34%. We added a UGC pipeline that replaced the studio shoots by month nine.

months 12–15

the handoff

We'd hired Ishani as a brand coordinator in month four. By month nine she was writing PDP copy that read like the founder. Months 10-13 we transitioned paid to a freelance buyer we'd vetted, and lifecycle to Ishani. The brand voice was already hers.

months 15–18

the exit

Month 13 we sent the goodbye email and a USB stick with every creative asset organized by quarter. Counterhouse shipped a menswear line in March that we saw on Instagram like everyone else. The voice was unmistakably theirs.

Two other agencies took my deposit and disappeared. Last Agency said upfront: thirteen months, fixed fee, and we leave. They launched the brand in ten weeks. By month nine my coordinator was writing the PDP copy and I couldn't tell the difference. They taught her the brand voice better than I'd ever written it down. Then they actually left. They trained the team that replaced them and walked out the door on a Friday. I keep waiting for the renewal email. It's not coming.
