Helio had three SKUs, a meta account that hadn't been restructured in eighteen months, and a founder running ads between investor calls. Repeat-purchase was 12%. The board wanted a Series A story by Q2 and nobody owned growth.

Months 0-3 we rebuilt the account from scratch — one creative brief template, three audience tiers, a real LTV model in a spreadsheet anyone could read. We hired a junior performance lead inside Helio in week six so the seat existed before the playbook needed it.

Months 3-12 we ran paid and lifecycle. ROAS climbed from 1.6 to 4.3 by month seven. We added Klaviyo flows for first-sip, second-bag, and a winback for the 90-day silence. CAC stopped being a single number and became four — cold, warm, repeat, referral.

Months 12-15 Riya — the junior we'd hired in month two — ran the Friday review without us in the room. We sat in the back, said nothing, then wrote her the playbook. Forty-one pages. One Loom per chapter. A Notion doc for the account structure.

Month 15 we ran our last campaign. Month 16 Riya promoted herself to Head of Growth and hired her own junior. We're still on a Slack channel for emergencies. Nobody's used it.
